Where AI agents genuinely reduce cost
Agents create value when they remove repeatable coordination, not when they impersonate an employee.
Look for coordination tax
Many teams do not lose time to one difficult task. They lose it moving information between inboxes, documents, systems and people. Agents can collect context, prepare a draft, update records and prompt the next action, reducing the hidden tax between steps.
Protect the exceptions
A workflow may be predictable 80 per cent of the time and commercially sensitive for the remaining 20. The design should make exceptions visible and easy to hand back to a person rather than hiding uncertainty behind a confident answer.
Count the whole cost
Include setup, monitoring, model usage, maintenance, quality review and process change. Compare that with the current cost of time, delay, error and lost opportunity. A smaller agent with a clear job often beats a broad autonomous system.
